Synopsis.
Name
The Done Thing. There is a way a proper organisation is shaped, and everyone in the field knows it: the strategy office, the compliance function, the diversity statement, the innovation lab, the layer of vice-presidents, the quarterly framework the credible ones all run. And adopting it is not folly. Some of what the form carries is real, and more to the point, the form is what the field recognises: the funder who reviews the grant expects to see the governance structure, the regulator wants the compliance department, the board of the acquirer looks for the org chart it knows, the best recruits want to join something that looks like the places they trained for, and the trade press ranks the ones that have the recognised shape. So when an organisation adopts the form, it is not being fooled: it is being legible to the field it depends on, and legibility to that field is funding, credibility, recruits, survival. The form buys standing, and standing is real. So the organisation installs the strategy office and writes the framework and stands up the compliance function, whether or not any of it fits the thing it actually does, because the alternative, the lean odd shape that would fit its actual problem, reads to the funder and the regulator and the recruit as amateur, unserious, not a real organisation, and an organisation that looks unserious does not get the grant. And here is the turn: every organisation in the field is reasoning exactly the same way, so they all adopt the same form, and the more of them that have it the more it is the mark of a proper organisation, so the ones that do not have it look stranger, and the pressure to adopt it climbs with each adoption. The field converges. Structure after structure spreads not because it was shown to work but because it is what a legitimate organisation has, carried by the consultants who install it everywhere and the professionals trained to expect it and the mandates that require it, until the whole field is shaped alike, and no one chose the sameness and no one enforces it: it is emergent, each rational adoption summing to a field-wide mould nobody sat down to build. And the fit is lost. The form that would actually suit a given organisation's problem, its size, its work, its people, is now the deviant one, the one that costs standing to adopt, so organisations run structures that fit their legitimacy and not their labour, and carry the overhead of a shape built for the field's recognition rather than their own work. Nobody imposed this. Each organisation adopted the recognised form for real reasons, the funder really does look for it, the form really is what the field reads as proper, and looking proper really is survival. It is only that when every organisation adopts the legitimate form for its legitimacy, the field locks into a single shape selected for standing and not for fit, a cage of everyone's making and no one's design, and the organisation free to build what its work needs is the one willing to look, to the field it depends on, like it does not belong.
Arc
The bend is this: when each organisation adopts the legitimate form for the standing it confers, a whole field converges on one shape selected for legitimacy and not for fit, a cage built by everyone's rational adoption and no one's design. It runs on a legitimacy that is real survival. An organisation adopts the recognised form because the field it depends on reads that form as proper, and legibility to funders, regulators, recruits, and peers is funding, credibility, and survival (Meyer and Rowan, on formal structure adopted as legitimating myth and ceremony). So adopting the form is not foolish and not fraud: the legitimacy it buys is real, and this is what makes it a trap rather than a fault, because the rational move for each organisation is to look like a proper organisation to the field that sustains it. And the form is adopted for standing, not for fit. What the organisation installs, the office, the function, the framework, is chosen because the field recognises it, whether or not it suits the work the organisation actually does, so the structure answers to the audience that grants legitimacy rather than to the labour it is meant to organise (DiMaggio and Powell, on isomorphism, the pressures that shape an organisation to its field). The choice is rational, and it is a choice of the recognised shape over the fitting one. And every organisation reasons the same way, so the field converges. Each adopts the legitimate form for the same real reasons, and the more that have it the more it is the mark of a proper organisation and the stranger the ones without it look, so the pressure to adopt climbs with each adoption, carried by the mandates that require the form, the peers that model it, and the professions that expect it (DiMaggio and Powell, on the coercive, mimetic, and normative pressures). The field homogenises, org after org, into one shape. And the sameness is authored by no one. No organisation chose the field-wide mould and none enforces it: it emerges from each rational adoption summing across the field, so the convergence is collective and unwilled, a cage of everyone's making and no one's design (Weber's iron cage, the rationalised order that confines its own builders). What each did for its own standing, all did to the field, and the field is locked. And the fit is the cost. The form that would suit a given organisation's actual problem is now the deviant one, the shape that costs standing to adopt, so organisations run structures built for the field's recognition and not their own work and carry the overhead of looking proper (Tolbert and Zucker, on later adopters taking the form for legitimacy after its efficiency case has gone). The labour is served worse so the standing is kept, and the fitting shape is the unaffordable one. None of it is imposed. Each organisation adopted the recognised form for real reasons, the funder does look for it, the form is what the field reads as proper, and looking proper is survival, so no one authors the sameness and all confirm it. What makes the form worth adopting, that the field grants it legitimacy and legitimacy is real, is exactly what locks the field into it and prices the fitting shape out. Build the form the work needs and let the field learn to read it, fund the fit and not the familiar, and reward the organisation shaped to its problem rather than to the field's recognition, and the cage can be opened: but this means looking, to the funder and the regulator and the recruit, like an organisation that does not belong, spending standing to carry a shape the field does not recognise, and asking the audience that grants legitimacy to grant it to the unfamiliar, against every pressure that made the recognised form the safe one, so the fit is kept only by paying, continuously, the legitimacy the done thing was the way to keep.
Stakes
Whether an organisation can build the form its work needs, when the field grants legitimacy to the form it recognises and legitimacy is survival. Every plot but the last moves the same way: toward the recognised form adopted, which each organisation is right to take and the field rewards, and away from the fitting form built, which would ask the organisation to look, to the field it depends on, like it does not belong. The production cannot make the fitting shape the legitimate one, because the field grants standing to what it recognises and standing is real survival, so the convergence is each organisation's rational adoption summing across the field, not a plot: no one authors the sameness and all confirm it. It can only show that each adopted the recognised form for real reasons, that the funder does look for it and looking proper is survival, and that the one move that keeps the fit, building the form the work needs and funding it and asking the field to read the unfamiliar as proper, must be made by spending, continuously, the legitimacy the done thing was the way to keep, against every pressure that made the recognised form safe, so each choice is rational and the field is a cage and the shape every organisation runs is the one chosen for standing and not for the work it was meant to do.
