Synopsis.
Name
The Illusion of Shared Understanding. Someone says the thing, and it is a reasonable thing to say: make it simple, tighten the scope, get it to the customer, keep it lean. A form of words, clear enough to the one who says it, because they can feel their own meaning behind it, vivid and particular and obviously what the words mean. And the room hears it. And here is the thing about a form of words: it does not carry its own meaning stapled to it, it leaves a blank, and every receiver fills the blank, because they must, from the meaning nearest to hand, their own work, their own worry, their own sense of what the words obviously point at. One hears "make it simple" and fills it with fewer features. Another hears the same three words and fills them with a cleaner interface over the same features. A third fills them with less code. And each filling feels not like an interpretation but like the plain meaning of the words, because the meaning each supplied is the one that came effortlessly, and what comes effortlessly feels like what is simply there. So each receiver believes they have understood, and believes, further, that everyone else has understood the same, because the reading felt so obvious that it could not be just theirs. And the sender believes it too: their meaning felt so plain in their own head that they cannot imagine it arriving as anything else, the illusion of transparency, the sense that what is vivid inside is legible outside. So the room nods. And the nod is fatal, because the nod means we are agreed, and once the room has visibly agreed, to stop and ask "wait, what exactly do you mean by simple" is to confess you were the one who did not follow, to slow a meeting that has plainly reached consensus, to be the person who needs it spelled out. So no one asks, because asking is costly and the consensus looks real, and everyone leaves the room on the same page, and the page is blank, and each has written a different word on it. And then they go to their benches, apart, and build. And each builds their reading, correctly, diligently, exactly to the instruction as they understood it, and the instruction was one sentence and the builds are three directions, and none of them is wrong, each is a faithful execution of the words that were said. And it holds, invisibly, right up until the pieces are brought together and do not fit, and only then, at the merge, does it come out that the single clear instruction everyone agreed to was three instructions wearing one set of words. Nobody misheard. Nobody was careless. The sentence was said in good faith, each reading was reasonable, the room was attentive, and every builder did faithfully what the words told them. It is only that a form of words underdetermined enough to be filled is a form of words each will fill differently, and a meaning that feels transparent to the one who holds it feels transparent to everyone who holds a different one, so the consensus the room felt was real was a consensus on the words and never on the meaning, and the shared understanding everyone left with was the one thing they did not have.
Arc
The bend is this: a form of words leaves a blank each receiver fills from their own meaning, and because each reading feels plainly shared, the room agrees on the words and never on the meaning, so one instruction executes in several directions at once and the divergence shows only at the merge. It runs on a message that cannot carry its own meaning. A form of words is underdetermined: it does not staple its meaning to itself, so every receiver must fill the blank it leaves, and fills it from the meaning nearest to hand (Clark, on common ground and grounding, understanding built only when meaning is mutually confirmed and not merely sent). So the filling is necessary and not careless, and this is what makes it a trap rather than a fault, because there is no message so plain it needs no filling, and each filling is a reasonable reading of the words. And each reading feels not like a reading but like the meaning. Because the meaning each receiver supplies is the one that came effortlessly, it feels like what the words simply say, so each takes their own resolution for the plain sense and assumes everyone else resolved it the same (Keysar, on the illusory transparency of intention, the speaker and hearer overestimating how well meaning is conveyed). The private reading wears the face of the obvious one, and what feels obvious feels shared. And the sender feels it landed as sent. Their meaning was so vivid in their own head that they cannot picture it arriving as anything else, so they too believe the room understood what they meant (Gilovich, Savitsky and Medvec, on the illusion of transparency, the sense that one's inner state is more visible to others than it is). The vividness inside is mistaken for legibility outside, and the sender adds their certainty to the room's. And the nod seals it against the check. Once the room has visibly agreed, to ask what exactly is meant is to confess one did not follow, to slow a settled meeting, to be the one who needs it spelled out, so the social cost of checking rises exactly as the consensus looks real, and no one grounds the meaning because grounding now reads as not having understood (Clark and Brennan, on grounding, the confirming step the presumed consensus skips). The visible agreement suppresses the one act that would reveal it was only agreement on words. And the divergence runs unseen to the merge. Each receiver goes to their bench and builds their reading faithfully, so one sentence becomes several diligent executions in different directions, each correct to the words as understood, and the gap stays invisible because nothing compares the readings until the pieces are brought together and do not fit (the divergent execution surfacing only at integration). The single instruction was several instructions in one set of words, and only the merge shows it. None of it is a mishearing or a fault. The sentence was said in good faith, each reading was reasonable, the room was attentive, and every builder did faithfully what the words told them, so no one erred and the shared understanding was simply never there. What makes a message usable, that it is short enough to agree on, is exactly what leaves it underdetermined enough to be filled differently, and a meaning transparent to its holder is transparent to every holder of a different one. Ground the meaning before acting: have each receiver say back the instruction in their own concrete terms, surface the reading and not just the assent, and check the meaning rather than the words, and the divergence can be caught in the room instead of at the merge: but this means slowing a meeting that has plainly agreed, asking the question that confesses you did not follow, spelling out what everyone feels is already obvious, and treating a real-seeming consensus as suspect precisely because it felt easy, against every signal that the room is on the same page, so the meaning is grounded only by paying, continuously, the social cost of doubting an agreement that everyone can feel.
Stakes
Whether a room can share a meaning, when it can only share the words and the meaning each fills feels like everyone's. Every plot but the last moves the same way: toward the words agreed, which the sender is right to say and the room right to accept, and away from the meaning grounded, which would ask each to say back what everyone feels is already obvious and to doubt an agreement that felt real. The production cannot make the words carry the meaning, because a form of words short enough to agree on is underdetermined enough to be filled differently, and a reading that feels plain to its holder feels plain to every holder of a different one, so the consensus the room felt is agreement working as agreement does over an underdetermined message, not a mishearing: no one erred and every reading was reasonable. It can only show that the sentence was said in good faith and the room was attentive and each builder did faithfully what the words told them, that the nod sealed the words and never the meaning, and that the one move that grounds the meaning, saying it back in concrete terms and checking the reading rather than the assent, must be made by paying, continuously, the social cost of doubting a consensus everyone can feel and asking the question that confesses one did not follow, so the room is agreed and each is faithful and the shared understanding it left with is the one thing it did not have.
