Cue

The hangar waiting, and a sortie coming home short. The mission is flown, and the sorting is already done by the time anyone looks: some planes taxi in, some are on the seabed, and only the first kind will ever be examined.

Action

Return: The Returner, holding the survivor's seat, rolls into the hangar with its bullet holes on show, ready to be counted. Attrition: The Lost at the casualty's seat goes down over the sea with nothing left to study.

Stage

The Returner tables Come Back: make it home and be counted, so the holes it carries become part of the record. The Lost tables Fall Silent: take the fatal hit and vanish from the sample, so the drowned leave no plane, no chart, no word.

Tension

Nobody chose the sample, and the sample is already rigged. The survivor is honestly present and the casualty is honestly gone, and no hand sorted them, only the mission did. But that off-stage sorting is the whole trap: the hangar fills with planes that could take their hits and empties of the ones that could not, so before a single analyst arrives the evidence has been assembled by the outcome, and the holes about to be studied are only the holes a plane can wear and still come home.

Cue

The drawing board, and someone who has stopped studying the planes in the hangar. The lesson is drawn and about to be cast in steel, and one person asks the other question: not where were these planes hit, but where were the ones that never came back.

Action

Recovery: The Statistician, holding the corrector's seat, reasons from the planes that are absent, and reads the survivors' clean spots as the map of the fatal hits.

Stage

The Statistician tables Armor the Gaps: put the failures back under the line, see that the missing holes mark where a hit does not come home, and armour where the survivors show no damage at all. The survivorship bias is named at last: a lesson sound on its sample and backwards on the world, turned over only by counting the drowned the hangar was built to exclude.

Tension

The armour goes on the right place, and the clean story is gone. Reasoning from the absent works, and it costs: the flattering lesson the survivors told is overturned, the confident recipe is downgraded to a lucky escape with a hidden denominator, and the analyst who found the real answer looks, for a while, like the one arguing against the evidence in the room. It trades a vivid, teachable, wrong conclusion for a true one built on planes no one can point to ... or the survivors are too present and too persuasive to doubt, the drowned stay uncounted, and the steel is bolted over the bullet holes while the engines fly bare.

Cue

The briefing, the pattern written up and ready to teach. The study is done and the finding is clear, so now it becomes advice: armour the holes, do what the winners did, and pass it to the crews who fly next.

Action

Prescription: The Storyteller, holding the advisor's seat, turns the survivors' pattern into a lesson and delivers it as settled fact. Alongside, The Mourner at the witness's seat points at the sea and asks where the lost were hit.

Stage

The Storyteller tables Sell the Lesson: teach the crews to reinforce where the survivors show damage, so the lesson ships with the denominator left blank and the recipe made to look certain. The Mourner tables Count the Graveyard: ask after the drowned, the ones who did the same and sank, and is waved off as morbid, negative, no help to the crews who need an answer today.

Tension

The lesson is confident and teachable, and it is pointed the wrong way. The storyteller is sincere and the evidence is real, so the advice carries the full weight of good empirical work, and that weight is what makes it stick. And the mourner is right and unwelcome, because the one question that would overturn the lesson, who is not here and why, is slow, cheerless, and useless to a crew that wants steel bolted on by morning. So the doubt is filed, the recipe is taught, and the armour is drawn over the very holes that prove a plane can survive them.

The winners' circle, the returned gathered, the study ready to begin. The sample is in hand, all of it real, and the work now is to read what these cases share, which is careful, honest, and doomed by what is not in the room.

Selection: The Curator, holding the selector's seat, assembles the sample from the survivors, the winners still around to be studied. Inference: The Reader at the analyst's seat reads the pattern their damage shares at the map room.

Every step is correct, and the conclusion is already lost. The curator gathers real cases and the reader reads them faithfully, and there is no error in the counting, the pattern in the survivors is exactly as reported. But the sample was cut by survival, so a trait shared by the living is tangled with living, and reading it cleanly only sharpens a confounded result. The better the analysis, the more certain the wrong answer, because rigour applied to a filtered sample refines the filter's shadow and calls it a finding.

Tenor

Confident, data-driven, drawn from life. Look at the ones who made it: see what they have in common, the habit they all kept, the move they all made, and there is your recipe. The voice of hard-won lessons read off real cases, spoken by people who studied the winners closely and honestly and wrote down exactly what they found.

Undertow

Under the evidence, a sample chosen by the outcome. The winners share a pattern, and so did a thousand who did the same and drowned, and the drowned are not in the study, so the pattern is the mark of the filter, not the cause of the win. No one fakes the data: they read the survivors faithfully, and reading only survivors faithfully is the whole error, because the sample was drawn by the very thing it claims to explain.

He is right and unwelcome. The question that would fix it is slow and cheerless, so his doubt is filed. The correct instinct arrives dressed as a mood nobody wants.

Rigorous, careful, unhurried. He trusts the numbers and checks his work twice. He wants nothing but what the data will tell him.

Hiding the Denominator turns a lottery into a method, since a hundred who did the same and lost are not there to divide the one who did it and won.

A certainty. It looks like proof of cause: they all did this, and they all won, so this wins. The missing Denominator is what makes it look airtight, because a ratio with its bottom hidden reads as a whole number, and a survivor's one-in-many looks like a one-to-one.

Left blank by the storyteller, restored by the statistician who puts the failures back under the line. It is the arithmetic of the absent: the Denominator is the drowned counted, and without it the lesson mistakes a rare escape for a repeatable rule.

Without it the survivors look like the whole story and their pattern like the cause. With it the story inverts, because the Drowned are the silent evidence the inference needs and cannot get: they are the ones who did what the winners did and lost anyway, so their number is the proof that the winners' recipe was neither necessary nor sufficient. They cannot testify, having drowned, and their silence is not neutral, it is the exact shape of the error, a missing counterweight that would have tipped every conclusion the other way.

Nothing, an empty sea. It looks like there is nobody there, because that is what absence looks like: no plane, no fund, no name, no tablet. The Drowned are easy to leave out precisely because leaving them out costs nothing visible, and the study that omits them looks exactly as full as one that could not have.

Pointed at by the mourner, and refused a hearing until recovery counts them in. It is the missing half of the world: set against the sample that survived, the Drowned are the denominator no one saw, and restoring them is the whole of the cure.

With it there is a vivid pattern that begs to be acted on, and begs wrong, because the Holes mark where a plane was hit and lived. They cluster on the survivors exactly where a hit is survivable, so the fullest concentration of holes is the safest place to be shot, and the naive eye reads the densest damage as the part most in need of armour. The Holes are honest about where survivors were struck and silent about where the dead were.

The obvious place to reinforce. It looks like a heat map of danger: here is where the planes get hit, so here is where to add the steel. That reading is immediate and almost irresistible, because the Holes are the loudest thing in the hangar and the planes they are missing from are at the bottom of the sea.

Charted by the reader, turned into orders by the storyteller. It is the visible half of the truth: the Holes show where survivors can be hit, and only by turning them over into the missing holes does the map point at the armour that would actually save a plane.

Seen at last by the statistician, who armours where there are no holes. It is the turned-over truth: only by reasoning past the holes to the Missing Holes, and past the survivors to the drowned, does the map point where the armour saves a plane instead of wasting weight on one already proven able to take the hit.

The evidence itself. It looks like the data, the whole of what there is to go on, because it is the whole of what is present. Nothing about a full hangar announces the planes that are not in it, so the Sample reads as reality rather than as a slice of it cut by the outcome.

Assembled by the curator, read by the reader, and mistaken by both for the population. It is the ground the play stands on: the Sample is drawn by the selection, so its pattern is the filter's shadow, and every honest reading of it points away from the drowned who are not in it.

At the sea, at the line between what returns and what does not. The sorting no one performs on purpose: the mission decides which planes come home, the market decides which funds stay listed, time decides which cases are still around to study. The outcome does the choosing, before any analyst arrives.

Without it the sample is a fair draw and its pattern means what it seems to mean. With it the sample is drawn by the result under study, which is the whole disease, because the Selection conditions on survival: it admits a case only if it lived, so any trait shared by the survivors is confounded with surviving. Studying what the winners share is then studying the filter, not the cause, and the more cases the Selection removes the more confident and the more wrong the surviving pattern becomes.

No step at all. It looks like nothing happened between the world and the data, because the removing was done off-stage by the outcome, not by any hand in the room. The Selection is invisible precisely because it acts before the study begins, so the analyst inherits a filtered sample as if it were the world.

Worked silently by attrition, inherited by the curator who takes the survivors for the field. It is the engine of the misfit: the Selection makes the sample a slice cut by the outcome, so the lesson read off it explains the filter and calls it the cause.

Over the hangar and the sea together, the present studied and the absent ignored. The phenomenon named: a lesson read off the cases that survived, sound on its sample and backwards on the world, because the outcome under study is the filter that assembled the evidence.

It is also, and this is the part the shrug leaves out, curable: recover the missing, put the failures back under the line, reason from who is absent and why, and the inference turns over, so the Survivorship Bias carries its own remedy, which is not more data on the survivors but the deliberate hunt for the drowned that the survivors' presence makes so easy to skip.

A statistician's footnote. It looks like a technicality, a caveat for careful people, easy to nod at and easy to commit, because naming the bias is simple and seeing it in your own full hangar is not. From inside it never looks like bias, only like learning from the best evidence available.

It is the piece all the others resolve into: the selection cutting the sample, the holes read without the missing holes, the drowned left out of the denominator, make the Survivorship Bias, and only counting the absent unmakes it.
