Synopsis.

Name

Watermelon Reporting. A status green on the outside and red on the inside, carried up a chain where every hand rounds the colour one notch toward safe ... until the skin splits and the flesh was red the whole time.

Arc

The bend is this: nobody lies, and the green arrives anyway. It runs on two axes that never meet. Sideways, along the critical path, the work continues task to task: a task goes red, the float is already spent, and the next task starts regardless, because stopping to redo costs the one who would have to stop. Upward, along the ladder, the same status climbs task to phase to project to programme to portfolio, and every rung rounds it: red to amber, amber to green, each rounding defensible because the red really is red because of something. Only the seat on the task is paid to stop and fix it. Every other seat, up the ladder and along the path, holds a different object, and that object is better served by moving on. So the red is never fixed. It is only relocated: greened as it climbs, or re-addressed as it travels, always into some other column. Realign the incentives and the red surfaces at once: the incentive is the story.

Stakes

Whether the red ever reaches a seat that can act on it. Every plot moves it the same direction: not toward repair, toward relocation. The production cannot fix the red. It can only show that the green was always a rounding, and that the one seat paid to stop was the one seat with no leverage to.

Estate

khai-misfits: the house that holds this production and answers for the whole run.

Plots.

Red Task The colour is set. On the critical path a task goes red and the float is already gone. The Doer and the Neighbour table their plans: get real help, take the hand-off. Closes when the red is owned by one seat and nobody above has been asked to stop.

Move Problem Cue: the red input reaches the next task. The Neighbour takes the hand-off, works around the gap, and books the fault upstream, so this seat reports green while the problem it inherited is logged as someone else's column. Closes when the red travels with the work instead of stopping it.

Colour Travels Cue: the status leaves the workface and climbs. The work continues sideways task to task while the colour rounds up rung by rung, each rounding carried by an external problem. Closes when the project reports green with actions.

Net Green Cue: the green reaches the top. The portfolio review reads a board of green tiles and signs off. Closes when the aggregate is confirmed and keeping it green is rewarded.

Net It Out Cue: the red status has climbed as far as it can on its own project. The Aggregator sets it among its neighbours, where one red among many greens is a rounding error, and reports the programme by its balance. Closes when the failing project is dissolved into the health of the many.

Clean House Cue: a payoff flips. Someone is passed over, or arrives new with no sunk cost, and exposing the red now pays more than grinding it green. Closes when the skin splits ... or the meter runs anyway.

Clean House.

Cue

The reckoning room, the ladder turned back on itself. A payoff has flipped. Someone was passed over, or someone has arrived new with no sunk cost in the green, and for the first time exposing the red pays more than grinding it.

Tension

The skin splits, and it is still not repair. The critical path was red the whole way along, and the reckoning cannot un-spend the float or un-miss the milestone. The red finally travels, because at last it pays someone to let it. Then the baseline resets, and the meter is free to start again.

03 · plot editorial

Colour Travels.

Cue

The stand-up, then the status meeting. The status leaves the workface and begins to climb. The work, meanwhile, continues sideways, task to task, on a path that was never stopped.

Tension

Each rounding is fair and each is defensible, because there really is an X. The colour travels upward one notch at a time while the work travels sideways unchanged, and the two axes never meet, so the green climbs on a task that is still red.

04 · plot editorial

Move Problem.

Cue

The workface, one desk along, the red input arriving at the next task. The task before this one ran late and handed its work over unfinished, and the seat receiving it has its own dates to protect and no wish to send the work back.

Stage

The Neighbour tables Take the Hand-off: accept the input and protect downstream progress, so this seat reports green while the problem it inherited is logged as someone else's column. The colour travels: the red steps from the task that made it to the task that received it, and at each hand-off the giver goes green and the taker owns a problem that is, honestly, upstream.

Tension

Everyone is keeping the work moving, and the red never lands. The Neighbour is right to protect its dates, right to work around a gap rather than idle, and right that the fault really was upstream, so nothing it books is false. But a problem that is always someone else's column is a problem that is nowhere on the board as red, and by moving with the work instead of stopping it, the red is carried the length of the critical path without ever being the thing this status has to show.

05 · plot editorial

Net Green.

Tension

The aggregate is confirmed and keeping it green is rewarded. Nobody in this room has seen the red task, and the colour they are signing is the sum of four roundings. The check checks the skin, and the skin is green.

06 · plot editorial

Net It Out.

Cue

The programme board, a wall of tiles, one of them red. The red status has climbed as far as it can on its own project, so the next move is not to raise it further but to set it among its neighbours, where one red among many greens is a rounding error.

Stage

The Aggregator tables Net It Out: report the aggregate, cast the red as one issue among many, and keep the programme on track, so the net green is the colour that reaches the level above. The red is not rounded now, it is averaged: true at the rung the seat answers for, and blind to the project beneath it that is genuinely failing.

Tension

The programme really is mostly green, and that is exactly the cover. The Aggregator reports honestly at the level it is accountable for, and at that level a healthy balance of projects is the true picture, and a single red issue among many is genuinely a managed one. But netting is not fixing: the failing project is still failing, its red merely divided into a number too small to move the aggregate, so the higher the report climbs the more completely the one project that needed attention is dissolved into the health of the many that did not.

07 · plot editorial

Red Task.

Cue

The workface, on the critical path. A task is red and the float is already spent. The next task is waiting for the hand-off. Nobody above the desk has been asked to stop yet.

Tension

Nothing here is a lie. The red is real and the request for help is real, and there is no seat above that is paid to grant it. The colour is already set, and the only seat that wants to stop is the only seat that cannot.

09 · pitch editorial

Reassuring Green.

Tenor

Confident, competent, unbothered. Every dashboard is green and every green is defended with a reason. The voice of a programme that has no reason to sound worried, spoken by people who each have a reason not to.

Undertow

Under the green, a meter running. Each rounding is small and each rounding is fair, and they only ever round one way. The colour never breaks; the gap between skin and flesh only widens.

Nerve

The feeling of being shown a board of green by people who are not lying, while something on the critical path keeps not moving.

Echo

After the run: a milestone that misses all at once, a flesh that was red the whole time, and a chain of reports in which no single line was false.

11 · persona editorial

The Aggregator.

Projection

Strategic and unflappable. Reads a portfolio of projects, not a task, and the portfolio is mostly green. Sees the red, and sees that in aggregate it does not move the number.

Action

Nets it out. Reports the programme by the balance of its projects, so a single red project becomes a managed issue inside a healthy programme, true at the level the seat is accountable for and blind to the level below.

Shadow

The programme's object is the aggregate, and the aggregate is green. So the seat is not hiding the red: it is correctly reporting a whole in which the red has been averaged until it disappears.

Tell

Says "one project needs watching, the programme is on track." Speaks in portfolios when asked about a task, and in tasks when asked to spare a resource.

12 · persona editorial

The Cleaner.

Projection

Sharp and unsentimental. Wears two faces of the same incentive: the insider passed over, holding a grievance, and the newcomer arriving with no sunk cost in the green. For both, the red is not a threat. It is an asset.

Action

Cleans the house. Reads the fragments together in daylight, names the red the chain rounded away, and refuses to green it, because exposing the inherited red resets the baseline and damns whoever built it.

Shadow

Not repair, the next incentive winning. Runs the same pump as everyone else, pointed the other way: where every seat below said red because of X, the Cleaner says red because of them. The red finally travels because holding it now pays.

Tell

Says "I have reviewed the position and it was never green." Dates the discovery carefully, so the line between the old regime's red and the new regime's green falls exactly on the day they arrived.

13 · persona editorial

The Doer.

Projection

Honest and a little tired. Knows exactly how red the task is, because the task is on the desk and will not move. The only person in the play who gains nothing from the colour looking better than it is.

Action

Flags the red, asks for help, and keeps working the task anyway. Says the true colour once, into a stand-up that has already decided the phase is amber, and then goes back to grinding because the work still has to happen.

Shadow

Punished for candour. To own the red is to be the red: the seat that reports it becomes the problem the chain names. So the safest honest move is to hand the colour a reason, an X, and let it travel as somebody else's.

Tell

Says "it is red, and here is what I need" to a room that hears only the second half of a mitigation. When nothing comes, stops saying red and starts saying blocked.

14 · persona editorial

The Mitigator.

Projection

Calm and constructive. Never denies the red: reframes it. There is always a plan, and a plan turns a colour. The most reasonable voice in the room, which is what makes the rounding stick.

Action

Takes the red task and reports the phase amber, because amber says under control. Attaches a mitigation and an owner and a date, and the attachment is what lets a red task sit inside an amber phase without anyone feeling they rounded.

Shadow

Redo blows the phase; mitigation saves it. So the phase is never stopped, only managed, and the difference between managed and fixed is exactly the red the Doer is still carrying.

Tell

Says "it is amber, we have a plan" and believes it. Names the external problem out loud: the phase would be green if not for the dependency, so the dependency, not the phase, is red.

15 · persona editorial

The Neighbour.

Projection

Busy and reasonable. Has a task of their own and a hand-off due from the seat that is red. Wants the line to keep moving, because a stop upstream lands as a delay downstream, on them.

Action

Takes the hand-off the moment it comes, whatever colour it came in. Would rather receive a red input and start than wait for a green one that never arrives, so the sideways momentum continues past the point where anyone should stop.

Shadow

The one seat that could second the Doer's call for a stop, and the one seat paid not to. Their own object is served by the red moving on, so they carry it forward instead of holding it still.

Tell

Says "just send me what you have, I will work around it" and means it kindly. Pre-loads the next report: if my part slips, it slipped because upstream came late.

16 · persona editorial

The Reassured.

Projection

Confident and accountable upward. Carries the portfolio to the board and the investment case with it. Has never seen the red, because by the time the status reaches this desk it has been rounded green four times.

Action

Presents green and is reassured by it. Protects the case, because red at this level threatens funding, and threatened funding threatens the whole portfolio, so the seat has every reason to receive the green gratefully and pass it on.

Shadow

The furthest seat from the task and the one that acts on the colour. Signs off on a green that is the sum of four roundings, and the signature makes the green official the way the budget made the decision official in the chain next door.

Tell

Says "delivery is on track" to the board, holding a tile, not a task. When the milestone misses, is the most surprised person in the building, and the most honestly so.

17 · persona editorial

The Rounder.

Projection

Polished and in control. Owns the RAG tile the project reports up, and knows what a red tile costs: attention, intervention, a loss of the autonomy that green buys.

Action

Rounds amber to green with actions logged. Moves the red off the status and into the risk register, where it becomes an assumption owned elsewhere, so the tile can read green and the register can hold the truth nobody reads.

Shadow

A project that reports red invites a hand on the wheel. So green is not optimism, it is self-defence: the colour protects the seat's control of its own work, and the control is worth more to the seat than the accuracy.

Tell

Says "green, with risks being actively managed." Points to the register when pressed, as if a logged risk were a handled one.

19 · place editorial

The Portfolio Review.

Shown

A dashboard of green, a board reassured, delivery reported on track. The room the whole chain has been rounding toward, and the one furthest from the workface.

Holds

The green, made official. Here the sum of four roundings is confirmed and acted on: funded, defended, carried to the board as delivery.

Offers

Confidence. A place where the portfolio looks exactly as healthy as everyone below needed it to look, and where nobody present has ever seen the red.

Withheld

The flesh. The room shows only skin, so the split, when it comes, arrives here as the biggest surprise and the last.

20 · place editorial

The Programme Board.

Shown

A grid of project tiles, mostly green, one amber, none red. The room where a single project's colour becomes a fraction of a larger number.

Holds

The aggregate. Here the red is not hidden, it is diluted: counted honestly at a level where one project cannot move the whole, and so counted into invisibility.

Offers

Perspective. A place to say that the programme is bigger than any one project, which is true, and which is exactly what lets the red stop mattering.

Withheld

The task. The board sees projects, never tasks, so the red at the workface is two levels below anything this room is built to display.

21 · place editorial

The Reckoning Room.

Shown

A review, a new name at the head of the table, the old reports pulled up side by side. The one room where the tile and the register and the task are opened at once.

Holds

The whole, in daylight. Here the mitigated amber, the rounded green, and the net green are laid next to the red task, and the gap between skin and flesh is measured for the first time.

Offers

Exposure, to whoever benefits from it. A place to prove the green was always a rounding, offered to the one seat whose payoff is served by the proof.

Withheld

Repair. The room can split the skin and reset the baseline, and it cannot un-spend the float or un-miss the milestone, so what it delivers is a reckoning, not a fix.

22 · place editorial

The Stand-up.

Shown

A short meeting, a board of tasks, a phase colour to be agreed. The first room where the work becomes a status, and the last room where the Doer is in earshot.

Holds

The rounding, in its earliest and most reasonable form. Here a red task and a mitigation stand next to each other, and the phase is called amber before the Doer has finished the sentence.

Offers

Control, demonstrated. A place to show that the red is known, owned, and planned, which is what lets the phase report under control without reporting red.

Withheld

A stop. The room can round the colour but is not built to halt the phase, so the Doer's call for help is heard and then folded into a mitigation.

23 · place editorial

The Status Meeting.

Shown

A slide with a coloured tile, a risk register open in another tab. The room where amber is turned to green and the red is given somewhere else to live.

Holds

The tile and the register, kept apart. The tile is what is reported and the register is where the red is filed, and the whole art of the room is that the two are read by different people.

Offers

A clean status and a place to put the mess. The register lets the seat log the red honestly while the tile reports green honestly, so both can be true and the reader sees only one.

Withheld

A reader who opens both. The room offers everything except the one person who reads the tile and the register together, and without that person the green stands.

24 · place editorial

The Workface.

Shown

The task itself, open on the desk. Not a tile, not a colour: the actual work, blocked or breaking, with the float already spent and the next task waiting.

Holds

The true colour, and the float that is gone. Every status the ladder will round begins here as a fact, before anyone rounds it.

Offers

The one honest reading in the play. Here, and only here, the red is red without a mitigation attached, because the work does not care what colour it was reported.

Withheld

Any power to stop the chain. The workface can see the red perfectly and cannot halt the line above it, so the truest place is also the most powerless.

26 · piece editorial

The Colour Travels.

Place

Up the ladder, rung to rung. Task to phase to project to programme to portfolio, greening one notch at each hand.

Apparent

A clean chain of reports. Each line reads true and each hand looks like ordinary rolling-up, so the greening is invisible unless you read the rungs together, which nobody upward is paid to do.

Yearbook

It set out from the red task as the true colour. It rose through every seat that had an object served by moving on, gaining a notch of green at each. It reached the portfolio review as delivery on track, and nobody there had ever seen where it started.

27 · piece editorial

The Critical Path.

Place

Along the floor of the play, desk to desk. Not up the ladder: across it, from the seat that holds the red to the seat that takes the hand-off, and on.

Load bearing

Without it the play is only a reporting chain. With it there is a second axis, the one the work actually runs on, where a red task continues into the next because stopping costs whoever would have to stop.

Apparent

Busy and on schedule. It looks like momentum, a line that keeps moving, and the movement is exactly what hides that the float is gone and the path is already blown.

Yearbook

It began when The Doer handed on rather than held. It ran through The Neighbour and every desk after, each taking the input red and protecting its own dates. It was red the whole way along, and only the reckoning ever walked it end to end.

28 · piece editorial

The External Problem.

Place

Every rung, at the moment of rounding. It has no fixed desk: it is the sentence each seat says to hand its colour on. It is not really red ... it is red because of X.

Load bearing

Without it no rounding would hold. With it every seat can green its own status honestly, because the redness has been assigned to an X in another column, and the whole ladder is built from these assignments laid end to end.

Apparent

True, which is the danger. There really is a late dependency, a vendor, a missing input. The X is almost always real, so naming it is not a lie, and sorting it is always someone else's job.

Yearbook

It was spoken first at the stand-up and repeated at every rung above. It sent the red circulating, task to X's owner to their X, instead of stopping. At the reckoning it was run in reverse, red because of them, and for once the pump served exposure instead of concealment.

29 · piece editorial

The Mitigated Amber.

Place

The stand-up, the phase colour. The first representation of the red task, one rung up.

Load bearing

Without it the red would reach the project as red. With it the red arrives as amber with a plan, and amber says managed, so the phase can report control where the task has only a mitigation.

Apparent

Reasonable. It does not look like a rounding: it looks like competent risk management, which is exactly what lets it pass without anyone feeling they softened the colour.

30 · piece editorial

The Net Green.

Load bearing

Without it a red project would show at the top as red. With it the red is diluted by scale: counted honestly at a level where one project does not move the number, and so counted into invisibility.

Apparent

Strategic. It looks like perspective, the true observation that the programme is bigger than any project, which is exactly what makes the red stop mattering.

Yearbook

It was made by The Aggregator running Net It Out. It became the delivery The Reassured carried to the board. It handed a green portfolio outward and left the task, two levels down, exactly as red.

31 · piece editorial

The Red Task.

Place

The workface, on the critical path. The one place the red is red without a mitigation attached.

Load bearing

Without it there is nothing to round. With it the whole ladder has a source: every green above is a representation of this, and this is the only colour in the play that answers to the work itself.

Apparent

Plainly red, to exactly one seat. The Doer sees it first-hand; everyone above sees a rounding of it, and everyone alongside sees a hand-off to take.

Yearbook

It was born when the float ran out and the work was not done. It was reported true once, at the stand-up, and folded into a mitigation before the sentence finished. It never changed colour. Only its representations did.

32 · piece editorial

The Rounded Green.

Place

The status meeting, on the project RAG tile. The colour the project reports, with the red moved into the register behind it.

Load bearing

Without it the project would carry amber to the programme. With it the tile reads green and the red lives as a logged risk, so the status and the truth are kept in two documents that different people read.

Apparent

Clean. A green tile with risks actively managed: nothing on it is false, and the one thing that would undo it, a reader who opens the register beside it, is never in the room.

Yearbook

It was made by The Rounder running Hold the RAG. It kept intervention away from the project and the project's hands on its own wheel. It handed green upward and left the red on file, true and unread.

33 · piece editorial

The Watermelon.

Place

The gap between the two axes. The colour travels green up the ladder; the critical path runs red along the floor. The Watermelon is the standing distance between them.

Load bearing

Without it the play is a series of fair roundings and a busy schedule. With it those are one object: a status green on the skin and red in the flesh, held whole by nobody, because the seat that reports the skin is never the seat that walks the flesh.

Apparent

Green, until it is not. From the top it is a healthy portfolio. From the workface it is a red task. It is both, and the two readings only ever meet when the skin splits.

Yearbook

The ladder held the skin: the mitigated amber, the rounded green, the net green, each true at its rung. The critical path held the flesh, red desk to desk the whole way. The Cleaner was the first to cut it open, and read together what the chain had only ever read apart. The flesh had been red the whole time. Nobody had a word for the fruit until it split.

35 · position editorial

Incoming Director.

Has

A mandate to review, and no sunk cost in the green. Whoever holds this desk arrives after the rounding, owns none of it, and stands to gain from proving it was rounding.

Orders

Take the position. Reset the baseline. Report what you find. The orders reward discovery: the more red the review surfaces, the cleaner the incoming slate and the clearer the predecessor's account.

Loses

Nothing by exposing the red, which is what makes it the exception. Every seat below loses standing by owning the red; this one gains it, because the red belongs to the regime it replaced.

Drives

Toward the red being seen. It is the single seat in the play for which the incentive to clean the house outweighs the incentive to keep grinding, and so the only seat that ever splits the skin.

36 · position editorial

Phase Lead.

Has

A phase, a schedule, and the authority to set the phase colour. Whoever holds this desk decides how the red tasks beneath it are represented as one status.

Orders

Keep the phase on schedule. Manage the risks. Report the colour. The orders reward a phase that stays under control, and a mitigation is how control is shown.

Loses

The distance between managed and fixed. The seat can hold a red task inside an amber phase indefinitely, and never has to close that distance, because the phase closing on time is what it is measured on.

Drives

Toward closing the phase on plan. Redo blows the plan and mitigation preserves it, so the seat is driven to reframe the red, not resolve it.

37 · position editorial

Portfolio Director.

Has

The portfolio, the board's confidence, and the investment case. Whoever holds this desk acts on the colour: funds, defends, and reports it upward as delivery.

Orders

Protect the case. Report delivery. Keep the board confident. The orders reward green, because red at this level reads as a threat to funding, and the seat is measured on the case staying fundable.

Loses

Contact with the task, entirely. By the time status reaches this desk it has been rounded green four times, so the seat cannot lose a red it was never shown.

Drives

Toward a fundable, green portfolio. The seat receives the green gratefully because green is what keeps the case alive, and acts on it as though it were the task, which it has never seen.

38 · position editorial

Programme Manager.

Has

A portfolio of projects and the authority to report the programme as a whole. Whoever holds this desk sets the level at which the red is counted, and counts it in the aggregate.

Orders

Deliver the programme. Balance the portfolio. Report the whole. The orders are about the aggregate, and in the aggregate one red project is a rounding error.

Loses

Sight of the task, by design. The seat is accountable for a level at which a single red has already been averaged away, so it does not lose the red dishonestly: it never held it.

Drives

Toward a healthy aggregate. One red netted against many greens keeps the programme number where it needs to be, so the seat is driven to net rather than to surface.

39 · position editorial

Project Manager.

Has

The project, the status tile, and the risk register. Whoever holds this desk decides what colour the project reports and where the red is filed if it is not on the tile.

Orders

Deliver the project. Report status. Manage risk. The orders let a risk live in the register while the tile reads green, so the seat can be compliant on all three at once.

Loses

Nothing it is measured on, and the accuracy of the tile. The seat keeps its autonomy by staying green, and what it gives up, the difference between a logged risk and a handled one, is not on its scorecard.

Drives

Toward reporting on track. A red tile invites intervention and the loss of control, so green is the seat's protection of its own hands on its own work.

40 · position editorial

Second Doer.

Has

A task of its own, and a dependency on the red one upstream. Whoever holds this desk is accountable for their own colour, and their colour depends on the hand-off arriving.

Orders

Take the input and keep going. Protect your own dates. A stop upstream is a delay downstream, so the seat is ordered, in effect, to want the red to move rather than to hold.

Loses

The standing it would need to second a stop. The one desk positioned to back the Doer's call is the one desk whose own object argues against it.

Drives

Toward its own task's progress. The sideways momentum lives here: the red continues task to task not because anyone hides it, but because the next seat is paid to receive it and move.

41 · position editorial

Task Owner.

Has

The task, the tools, and the true colour. Whoever holds this desk is the only one who knows, first-hand and without rounding, how red the work is.

Orders

Deliver the task. Flag the risk. Keep the critical path moving. The orders point two ways at once: tell the truth about the colour, and do not be the reason the line stops.

Loses

Leverage, and the safety of being honest. The seat can report red but cannot compel a stop, and reporting red marks it as the owner of the problem, so candour costs it more than it buys.

Drives

Toward the task actually working. This is the one seat whose interest is genuinely served by stopping and fixing, and the one seat with no power to make the chain above it stop.

43 · process editorial

Aggregation.

Initiated by

A project tile joining a grid of others. The moment a project is counted among many, its colour becomes a fraction of a larger number.

Direction

Upward, and diluted. It moves from project to programme by averaging, so a single red is netted against many greens until it no longer moves the whole.

Lever

Scale. The force is the true fact that the programme is bigger than any project; the resistance is that the same fact makes the red stop counting.

Echo

A programme that is on track by the balance of its parts. It hands the aggregate upward and recasts the red as one managed issue, honest at its level and blind to the level below.

44 · process editorial

Consolidation.

Initiated by

An amber phase reaching the project status. The moment the phase must be rendered as a single tile, the red needs somewhere to live that is not the tile.

Direction

Upward, and apart. It moves amber to green on the tile, and the red sideways into the risk register, splitting one status into a colour that is read and a record that is not.

Lever

The gap between two documents. The force is the seat's need to hold its autonomy; the resistance is only a reader who would open the tile and the register together, and that reader is not in the room.

Echo

A green tile with a red register behind it. It hands the green upward and keeps the red on file, true and unread, protecting the project from the intervention a red tile would invite.

45 · process editorial

Execution.

Initiated by

A task that goes red with its float already spent. The moment the slack is gone and the work is not done, the choice arrives: stop the line, or hand on and continue.

Direction

Sideways, and onward. It moves task to task, not up: the red does not climb here, it travels along, from the seat that holds it to the seat that takes the hand-off.

Lever

Momentum against correctness. The force is everyone's need to keep their own dates; the resistance is the one Doer asking to stop, outweighed by every neighbour paid to keep going.

Echo

A critical path that keeps moving with the red still inside it. It hands the work forward and the colour upward, and continues despite the path, because stopping costs the ones who would have to stop.

46 · process editorial

Portfolio Reporting.

Initiated by

A programme colour reaching the top of the ladder. The moment the status must be reported to the board, it is already the sum of every rounding below.

Direction

Upward, and out. It moves the green from programme to portfolio and then to the board as delivery, the furthest point from the task and the point where the colour is acted on.

Lever

The investment case. The force is the need to keep the portfolio fundable; the resistance is that red at this level threatens the funding, so green is received gratefully and passed on.

Echo

A board reassured by a green it has never traced to a task. It hands delivery outward and makes the green official, so the split, when it comes, arrives here last and largest.

47 · process editorial

Reckoning.

Initiated by

A payoff that flips. The moment a seat arrives, or is passed over, for whom exposing the red pays more than grinding it green, the review begins.

Direction

Backward, and downward. It runs the ladder in reverse: pulls the green tile, opens the register, reads the phase and the task, and traces the colour back to the workface it came from.

Lever

A reversed incentive. The force is the same pump every seat below used, pointed the other way: red because of them, so the more red surfaced, the cleaner the incoming slate.

Echo

A whole, read in daylight, too late to un-spend the float. It hands a reckoning back and resets the baseline, which is exposure and not repair, and then the meter is free to start again.

48 · process editorial

Roll-up.

Initiated by

A red task arriving at the stand-up as a status. The moment the work becomes a colour to be agreed, the rounding begins.

Direction

Upward, one notch. It moves from task to phase, and in the move the red is turned to amber, because a phase with a mitigation reports under control.

Lever

Reasonableness. The force is the mitigation, an owner and a date attached, which makes the amber feel earned rather than rounded; the resistance is a Doer already out of earshot.

Echo

A phase colour that is calmer than any task beneath it. It hands the amber upward and files the red as a risk, and the first rounding is the one nobody notices.

Clean the House.

Direction

Make the red visible, because visible red pays. This is the one standing plan whose object is exposure. It wants the fragments read together and the baseline reset on the day it arrives.

Orders

The Cleaner reviews the position, reads the watermelon whole, and reports that it was never green, dating the discovery to the changeover.

Targets

  • [ ] the fragments are read together
  • [ ] the accumulated red is named in daylight
  • [ ] the baseline is reset and the predecessor's account is opened
  • [ ] the skin splits, which is exposure, not repair

Get Real Help.

Direction

Stop the red where it is, and get the task actually fixed. This is the only standing plan whose object is repair. It wants the line held, not moved, until the work is right.

Orders

The Doer reports the true colour, names what the task needs, and asks the chain above to stop and resource it.

Implementation

The workface; the execution process; a stand-up whose colour is decided before the Doer speaks.

Targets

  • [ ] the true colour is reported
  • [ ] the specific help is named
  • [ ] a stop is requested from a seat that can grant it
  • [ ] the request is starved, because no seat above is paid to grant it

Hold the RAG.

Direction

Report the project on track, and keep the hands on the wheel my own. Autonomy is the object, and a green tile is what keeps intervention away from it.

Orders

The Rounder rounds amber to green, moves the red into the risk register, and reports the tile as green with risks actively managed.

Targets

  • [ ] the tile reports green
  • [ ] the red is logged as a risk owned elsewhere
  • [ ] intervention is kept away from the project
  • [ ] the external problem holds: the risk is an assumption, not a status

Keep the Case Green.

Direction

Keep the investment case fundable and the board confident. The object is the case, and red at this level reads as a threat to the funding the whole portfolio runs on.

Orders

The Reassured receives the green, presents delivery as on track, and defends the case with the colour the chain handed up.

Targets

  • [ ] the portfolio reports delivery on track
  • [ ] the case is kept fundable
  • [ ] the board is reassured
  • [ ] the external problem holds until it cannot: any red is market headwinds, not execution

Mitigate, Don't Stop.

Direction

Keep the phase under control and on schedule. Control is the object, and a mitigation demonstrates control where a stop would confess its loss.

Orders

The Mitigator reports the phase amber, attaches a plan with an owner and a date, and rounds the red task into a managed risk.

Targets

  • [ ] the red task is named as a risk, not a status
  • [ ] a mitigation with owner and date is attached
  • [ ] the phase reports amber, under control
  • [ ] the external problem carries the colour: the phase is red because of the dependency, not the phase

Net It Out.

Direction

Report a healthy programme. The object is the aggregate, and in the aggregate the red is one project among many greens, a number that does not move the number.

Orders

The Aggregator reports the programme by its balance, casts the red as a single managed issue, and keeps the whole on track.

Targets

  • [ ] the programme reports on track
  • [ ] the red project is framed as a managed issue
  • [ ] the aggregate absorbs the single red
  • [ ] the external problem holds: it is one project's difficulty, not the programme's condition

Take the Hand-off.

Direction

Keep my own task moving, whatever colour the input arrives in. The object is downstream progress, and downstream progress needs the hand-off to come, not to be held for a redo.

Orders

The Neighbour takes the input as soon as it is offered, works around what is missing, and protects its own dates.

Implementation

The workface, one desk along; the execution process; a critical path that rewards momentum over correctness.

Targets

  • [ ] the hand-off is received in whatever state it comes
  • [ ] the seat's own dates are protected
  • [ ] a stop upstream is not seconded
  • [ ] the external problem is pre-loaded: any slip is attributed to a late input

Line Of Work.

Staging watermelon reporting as a systemic system: an incentive gradient that greens a status on the way up a hierarchy while the work stays red along the critical path. The play models the documented mechanics, the mum effect, optimistic biasing, strategic misrepresentation, and the deaf effect, as the load-bearing vectors of the structure, not as a morality tale about dishonest people. The governing finding of the source literature is the play's governing law: the bias is overwhelmingly one-directional and driven by incentives, not by error.

Origin.

The phenomenon in practice, and the research spine beneath it.

Source Key Work / Event Scope
Rosen & Tesser "On Reluctance to Communicate Undesirable Information: The MUM Effect", Sociometry (1970); field study, Psychological Reports (1971) Origin of the mum effect: senders are reluctant to transmit bad news to a recipient, even when not at fault. The pump beneath every upward rounding.
Smith & Keil "The Reluctance to Report Bad News on Troubled Software Projects", Information Systems Journal (2003); Smith, Keil & Depledge, JMIS (2001) The mum effect inside IS project status reporting: why a red status is withheld or softened as it climbs.
Snow, Keil & Wallace "The Effects of Optimistic and Pessimistic Biasing on Software Project Status Reporting", Information & Management (2007) Status reports are biased a majority of the time, and the bias is roughly twice as likely to be optimistic as pessimistic: the green rounding, measured.
Cuellar, Keil & Johnson "The Deaf Effect Response to Bad News Reporting in Information Systems Projects", e-Service Journal (2006) The deaf effect: receivers discount the red even when it is reported, so escalation runs on. The reason a raised red still does not stop the line.
Flyvbjerg "Delusion and Deception in Large Infrastructure Projects" (Flyvbjerg, Garbuio & Lovallo, California Management Review, 2009); "Top Ten Behavioral Biases in Project Management", Project Management Journal (2021) Separates optimism bias (cognitive) from strategic misrepresentation (incentive-driven understatement of cost and risk). The incentive account the play runs on.
RAG / PMO practice "Watermelon" status in Red-Amber-Green reporting (practitioner literature) The naming: a status green on the skin and red in the flesh, rounded green at each hand-off up the chain.

Restrictions.

What the house refuses to model, and how it credits what it stages.

  • No villains: the elements are reduced to load-bearing vectors. The play refuses to cast any seat as a liar, because the source finding is precisely that the rounding is individually defensible and nobody has to lie. The redness really is "because of X"; the misfit is that sorting X is always another seat's job.
  • No hero: the play refuses to resolve the misfit into virtue. The skin splits only when a payoff flips (revenge, or an incoming regime with no sunk cost), so the reckoning is the next incentive winning, not honesty arriving.
  • Credit, not claim: the research above is other people's work, packaged and attributed here, never claimed as the house's. The staging is the house's; the findings are theirs.

Encoding.

Source to constraint, per element.

  • the Plans (plan_*.md): carry the incentive gradient, one standing plan per seat, from the Doer who alone is served by stopping to the seats above and alongside who are each served by moving on (Flyvbjerg's incentive account; the mum effect).
  • The External Problem: carries strategic misrepresentation and the mum effect together, the defensible "red because of X" that lets a seat green its own column truthfully.
  • The Colour Travels and the fragment pieces: carry the measured optimistic rounding (Snow, Keil & Wallace), one notch per rung.
  • The Critical Path: carries the sideways axis, work continuing task to task past a blown path, that the reporting literature leaves implicit.
  • The Cleaner and Clean House: carry the reversed incentive and the deaf effect broken, exposure once it finally pays.
  • The Watermelon: carries the phenomenon itself, green skin over red flesh, held whole by nobody.
